This comes up for me usually - first one I think of anyway in....... True Confessions (1981) where I think the movie would have worked (even) better if De Niro played the cop part and Duvall the priest. From time I think this for movies where I knock the star out of the lead role completely - I'm not as big a fan of The 25th Hour as some are (I do like it, but don't love it) and I would have thought Barry Pepper better for the Norton role than Norton (though people who have read the book tell me that's not the case - at all)......and I'm not sure Norton fits the Pepper role either .........so it's not a perfect science BUT you can't throw one of them out of the movie - they literally HAVE to switch roles....... What are some for you? For actresses too of course.........

The Irishman: A case where I wouldn't swap the actors because, as I've said before, the actual actors they cast were far too old for the roles they were playing, but they were co-starring with actors who I think would've been very good. Most notably Stephen Graham, who I think would've made a terrific (and more importantly, age-appropriate) Hoffa. Even though Pacino and Pesci are the highlights by far of the film, I think their ages are still too much of a distraction for me to fully embrace their work the way I wish I could, especially when you see them working alongside actors like Graham, Bobby Cannavale, Jesse Plemons and Jack Huston, all of whom would be so damned effective if they had been given some arrangement of the primary roles. I get that a major part of the appeal is seeing the old crew back together again, but to paraphrase the great Slim Charles, the thing about the old crew is, they're the old crew.

Mystic River: I think Sean Penn is godawful as Jimmy Markum, but I think if he swaps roles with Kevin Bacon, I can see him doing very well with a much more understated role, and I think Bacon would be far more believable in the grieving father/tough-guy role.

It would have been interesting to see Mitchum and Peck switch roles for Cape Fear. While Mitchum was masterful I would be curious to see Peck in a role like that.

Another one that comes to mind and I think they were originally supposed to play the opposite roles here - which Nicholson would have aced.......but not sure if Dern could match Jack's portrayal of the brother in the other role though tbh. The King of Marvin Gardens:

Silence. I think it's a magnificent piece of filmmaking, but still i would have loved to see Adam Driver as the main Jesuit priest/protagonist in the story, and Garfield as the secondary one.

I've always felt that Russell Crowe would have been a great, great (maybe nearly Depardieu-level like) Jean Valjean. Not sure if Jackman would have pulled off Javert though.
But then again they made it as a musical, so I really don't care that much...
