So thought on this some because I like all three. Sticking to acting I think I’d put Costner last. He’s definitely more of a movie star persona and I absolutely love him in sports movies and westerns, but’s he hasn’t shown much depth or range in his career. I’m actually really glad he’s doing Yellowstone now because I think it’s some of his best work. Now Gibson had a pretty great run and is very watchable (at least in the 80s/90s). His charisma, charm, and looks carried him quite a bit but he did mix in the occasional performance that went beyond that so I’d put him clear ahead of Costner. Finally onto Affleck who has really had one of the most interesting careers of ups and downs intertwined with his tabloid life always in the forefront. I’ll take his combo of The Way Back, Gone Girl, The Town, Hollywoodland as strong enough to edge out Gibson in terms of “acting”. Sure, his lows are way lower than Gibson’s but his highs are pretty damn great.

Gibson is the best one, by far. He has more range and charisma than the other two combined. He's equally good at both drama and comedy, and has a lot of performances that are worthy of praise; "Gallipoli", "Lethal Weapon"s, "Hamlet", "Man Without a Face", "Beaver", "Mad Max" flims. He's compelling even in stuff like "Forever Young", funny in "Maverick", "What Women Want".
Affleck is okay. He has his moments (Boiler Room, Hollywoodland, Chasing Amy). He can be very forgettable but he never ruined a film for me or anything.
Costner is total opposite of Gibson. No charisma, often bland, dull and boring. Sometimes I'm fine with him (A Perfect World) but most of the time, I can't help but think "anyone else could play this part better" (The Untouchables).

Gibson is a good tough guy/action hero. Costner is bland and colorless most the time which is why he got cast in the "placeholder lead" spot in a lot of those big 80's/90's genre movies. Affleck is just bad.
I would actually take Affleck as a director, though. I don't really like Gibson's directed films outside of Braveheart and Dances With Wolves sucks.

It’s obviously Mel Gibson and always has been, but some people will struggle to come to terms with that because he’s problematic.
I can’t say enough great things about his perf in Dragged Across Concrete btw. I was floored and I don’t know why it’s not talked about more.
